From Testing to Leadership: Building Quality and Trust

Professional growth isn’t always measured by new titles or greater responsibilities. It is also shaped by the people we learn from, the trust others place in us, and the trust we eventually learn to place in others. This has been the journey of Boyan Todorov, who has been part of the Delasport team for five years. He started his career as a Junior QA and, just two and a half years later, stepped into the role of QA Team Lead. Along the way, his growth has transformed not only his professional role, but also the way he thinks about quality, leadership, and the power of a strong team. 

Boyan joined Delasport in early 2021 as a Junior QA. Like many people at the beginning of their careers, his first few months brought a constant stream of new information, challenges, and questions. Looking back, however, he sees one factor as more important to his development than any particular technology or process: the people he had the opportunity to learn from. 

From day one, he found himself surrounded by QA colleagues who were always willing to help, share their knowledge, and make time for his questions. Their support helped him quickly find his footing and build the confidence he needed to take the next steps in his professional development. 

The beginning is always the hardest 

When Boyan started as a Junior QA, he thought about quality mainly in terms of test scenarios, identified defects, and successful releases. With experience, he began to see that these were only part of a much bigger picture. 

Behind every issue, there is usually an underlying cause. Sometimes it is technical, but often it comes down to communication, unclear requirements, different expectations, or insufficient coordination between teams. 

This became one of the most valuable lessons of Boyan’s early career. The role of a QA professional isn’t simply to find defects. It is about understanding why they happen and finding ways to prevent them before they ever reach the end user. 

As he gained experience, Boyan began taking on more complex tasks and contributing to initiatives beyond standard testing. This broader involvement helped him realize that making a meaningful contribution to quality requires more than understanding the product itself. It also means understanding the business behind it, the processes that support it, and the needs of the client. 

 The Next Step: Client Services 

One of the most important milestones in Boyan’s development was his move into the Client Services department. This is where every new project and partnership begins to take shape. Each client brings specific requirements, different goals, and unique challenges, making the work highly dynamic and demanding much more than technical expertise alone. 

Until then, Boyan’s main focus had been on validating functionality and ensuring the quality of existing solutions. Moving into Client Services challenged him to look at projects from a much broader perspective. 

Knowing how to test was no longer enough. He needed to understand the entire product development process, anticipate potential risks, and find the right balance between client needs, regulatory requirements, technical constraints, and end-user expectations. 

In an industry like Delasport’s, quality and compliance go hand in hand. A project can be technically flawless, but if it fails to meet regulatory requirements or the client’s specific needs, technical excellence alone will not make it successful. 

This experience gave Boyan a deeper appreciation for cross-team communication, strong organization, and clear ownership. The more complex a project becomes, the more important it is for everyone involved to work from the same information and toward the same goal. 

Quality Starts Long Before Testing 

Years of working across different projects have shaped one of Boyan’s strongest beliefs about QA: quality doesn’t begin with the QA team, and it doesn’t end when all the tests have passed. 

True quality starts much earlier - with clearly defined requirements, thoughtful project planning, and effective day-to-day communication between everyone involved. 

The better internal processes are organized, the less room there is for errors later on. For Boyan, this is why improving processes and improving quality have always gone hand in hand. 

Over the years, he and his colleagues have invested significant effort in optimizing working practices, improving communication between teams, and creating clearer ways to track different initiatives. Even small improvements can make a meaningful difference, helping teams move faster, avoid misunderstandings, and ultimately deliver a better product. 

How AI Has Changed the Way of Working 

In recent years, Boyan has also witnessed another major transformation across the industry: the growing role of artificial intelligence in everyday work. 

What initially seemed new and difficult to apply in a real working environment has quickly become a natural part of the day-to-day work of many technology teams. 

At Delasport, AI has become a valuable assistant across a wide range of activities. Tasks that once required significant time can now be completed much faster. Analyzing information, structuring documentation, preparing test scenarios, conducting initial research, and handling repetitive tasks can all be accelerated with a few well-crafted prompts. 

For Boyan and his team, this means spending less time on routine work and focusing more of their energy on activities that require human judgment, expertise, and strategic thinking. At the same time, he is clear about where the role of AI ends. It doesn’t replace experience or critical thinking. It is a tool that can increase efficiency, while the final decisions - and the responsibility behind them remain firmly in human hands. 

The Biggest Challenge: Becoming a Team Lead 

Of all the professional challenges Boyan has faced, the transition to QA Team Lead proved to be the most demanding. It wasn’t simply about taking on additional responsibilities or making more decisions. The biggest change was in his mindset. 

As an individual contributor, the outcome is largely in your own hands. You know what you have done, what you have checked, and what you are responsible for. Leading a team changes that dynamic completely. Success no longer depends on one person. Results are built through the combined efforts of everyone around you. 

For Boyan, this was when trust became one of the most important aspects of leadership. He still remembers the moment when his own manager placed their trust in him and gave him the opportunity to take on greater responsibility. That opportunity helped him recognize that he was ready for the next step in his development. 

Today, he tries to offer the people on his team that same trust. His own experience taught him how powerful it can be when someone believes in your potential - sometimes even before you fully recognize it yourself. 

Leading by Example 

Over time, Boyan has come to see leadership very differently from simply being the person with all the answers. 

For him, a good leader should be comfortable saying, “I was wrong,” “I’m sorry,” or “I don’t know.” Rather than seeing these words as signs of weakness, he considers them signs of maturity, confidence, and a willingness to grow. That philosophy also shapes the way he leads his team. Boyan believes that if leaders expect people to be open, honest, and accountable, they need to demonstrate those qualities themselves first. 

Consistency matters just as much. Success rarely happens overnight. More often, it is the result of daily effort accumulated over time - day after day, year after year. 

The Team Is What Makes the Impossible Possible 

Perhaps one of the most valuable lessons Boyan has learned throughout his career is that no one succeeds alone. Behind every successful project is a team of people who trust one another and know they can rely on each other. 

For Boyan, that trust is one of the greatest strengths of any high-performing team. It takes time to build, but once established, it gives people the confidence to take ownership, make bold decisions, and approach their work with greater confidence. The true value of that trust becomes especially clear when a team faces challenges. Those are the moments that reveal just how important the people around you are - and how success is rarely an individual achievement, but the result of a shared effort. 

Knowing they can rely on one another is what helps Boyan and his colleagues continue to push themselves every day - to become better professionals, better colleagues, better parents, and, above all, better people. 

Hobbies That Teach Consistency 

Outside of work, Boyan has two hobbies that might seem very different at first: beekeeping and running. Interestingly, both have taught him many of the same principles. 

Beekeeping has shown him the importance of organization, patience, and collective effort. Running, meanwhile, is a constant reminder that progress comes through consistency and discipline. Both help him maintain a balance between professional challenges and life outside of work. They also reinforce a principle that applies equally well to his career: meaningful results rarely come from one big action. They are built through many small, consistent steps. 

The Most Important Lesson 

Looking back on Boyan’s journey from Junior QA, through Client Services, to QA Team Lead, one lesson stands above the rest: people make the difference. 

Technology will continue to evolve. Artificial intelligence will keep changing the way teams work. Processes will become increasingly efficient. But trust, teamwork, curiosity, and consistency will remain at the heart of every successful team. 

These are the qualities that have shaped Boyan’s journey at Delasport and continue to influence the way he approaches both his work and leadership today. They are also a reminder that when people work together, trust one another, and share a common goal, they can achieve far more than they ever could alone.
